Establishing the pure holding company Blue Zone Holdings (2025)
A federation that learns from each other, rather than a binding by scale
The move to a holding company is not itself unusual in retail. What is striking in Yaoko’s choice is that a company with 36 consecutive years of rising parent-only sales and profit deliberately removed itself from the position of “parent” and re-arranged itself as a sibling company alongside the businesses it had bought. This runs in the opposite direction from an integration that pulls scale into a single company to capture efficiency. There must have been a path of unifying procurement and putting the advantages of scale first, but Kawano Sumito instead left each company’s trade area and culture intact and placed the sharing of know-how at the front.
Behind this is the problem of how to convey an asset — proposal-led, store-by-store management — that does not transfer through numbers alone. Unify purchasing and the effect shows up immediately in the accounts; the ability to compose an assortment store by store lives in the sales floor and the people of that particular place. What Blue Zone Holdings is testing is whether this hard-to-transfer strength can be made to circulate among six companies that differ in format and in region. As the reorganisation of food supermarkets tilts toward competition on price and scale, whether a federation that values mutual learning really leads to growth will be answered by the openings to come and by each company’s earnings.
